         I am a current student at Walden University and am putting together a KM system proposal for Macy's. Does anyone have any experience within
the retail environment in a KM capacity? Suggestions or insights are more than welcome.

Hi Carl,
         I worked with two UK high-street retailers last year – one wanted to develop a KM strategy focussed on customer management,  the other was looking to apply KM to the way it managed its property portfolio.
         I think that retailers are ripe for knowledge management (and as Nick said, it all depends what you mean by “system”) interventions because of the great repeatability factor (there must be hundreds of Macys in the US – think of the value that could be released if they all learned from “best in class”.).  Here are some questions that I would consider.

         How long does it take for a good practice in one store to find its way into other stores, and what are the barriers (and enablers) to this?  How could you reduce the “time to learn”?

         What are the key capabilities that the stores “need to get right” in order to meet their targets?

         Is there a way to define and measure these capabilities using an approach like the “Operations Excellence” self-assessment/river diagram approach that Geoff and I used in BP (chapter 6 of Learning to Fly) – to create a common language and currency for sharing between stores?

         What would incentivise a store manager to learn from one of his/her peers?

         What are the main processes which impact the stores during a year?  Product launches?  Seasonal stock changes?  Refurbishment? New builds?  New store openings and old store closures?  - How good is Macys at learning from these, and where would you go to find the current version of this knowledge – and *most importantly* connections with the people with direct experience, either as a community or as individuals.

         Are there ways in which Macy’s management/leadership development programmes can reinforce the principles of knowledge-sharing?  What do people really get promoted for?  Is there any senior sponsorship and role-modelling for knowledge-sharing?

         …then you could take a look to see what KM Systems (with a capital S and a small s) are required to enable/stimulate the above.

       โปรดสังเกตนะครับ ว่าคำถามเป็นของนักศึกษา     ถามคำถามผิด    คือถามแบบ "ทำ KM"     แต่คุณคริส ผู้คร่ำหวอด ตอบแบบ "ใช้ KM"    เพื่อ "focussed on customer management"     คือใช้ในการจัดการด้านลูกค้า     ใช้พัฒนาความสัมพันธ์และบริการแก่ลูกค้า     ผมเดาว่าเขาคงหาทางเอาความรู้เกี่ยวกับลูกค้ามาใช้ประโยชน์     ทำให้เกิดคุณค่าและมูลค่า 

       โปรดสังเกตว่า คุณคริส แนะให้ออกแบบใช้ KM โดยเอาความสำเร็จ จาก "best in class" ในกลุ่มสาขาจำนวนมากของห้าง Macy's มา ลปรร. กัน    

        นศ. ที่ต้องการทำวิทยานิพนธ์ด้าน KM โปรดสังเกตคำถามของคุณคริส     นี่คือคำถามวิจัยสำหรับวิทยานิพนธ์ได้สบายๆ นะครับ    
           @ อะไรบ้าง ที่เป็น enabler ของการ ลปรร. ในบริบทหนึ่งๆ
           @ ใช้เวลานานแค่ไหน ในการที่ความรู้จาก best practice ในร้าน Macy's ร้านหนึ่งจะถูกนำไปใช้ในอีกร้านหนึ่ง
           @ อะไรคือปัจจัยที่ช่วยส่งเสริม / ขัดขวาง การถ่ายทอด best practice จากร้านหนึ่งไปสู่อีกร้านหนึ่ง
           @ อะไรคือแรงจูงใจให้ผู้จัดการร้าน เรียนรู้จากผู้จัดการร้านอื่น
            ฯลฯ

        ก่อนใช้ KM ต้องตั้งคำถามก่อน ว่าจะต้องการใช้ KM เพื่อบรรลุอะไร      แล้วจึงตั้งคำถามลูกอีกจำนวนมากมาย     สำหรับเป็นโจทย์ KM

" โจทย์ KM " น่าจะเป็น คำ อีกคำหนึ่งที่มีความสำคัญมาก ๆ ครับ ในการที่จะเริ่มทำความเข้าใจและประยุกต์ใช้ KM

ใน  KM workshop ด้วยเวลาสั้น ๆ (ประมาณ 2 ชม.) ของกลุ่มผู้นำนิสิต มน. ผมเคยให้เขาเรียนรู้แนวคิดและวิธีการของ KM โดยให้เขาได้ชม VCD เกี่ยวกับ KM ที่พิจิตรและที่ รพ. บ้านตาก

ก่อนชม ผมเกริ่นนำโดยให้เขาช่วยกัน deep listening และช่วยกันสรุปว่า (1) โจทย์ของที่พิจิตรคืออะไร และโจทย์ของที่ รพ. บ้านตากคืออะไร (2) พร้อมทั้งให้ช่วยกันสรุปด้วยว่า key success factors ของแต่ละที่คืออะไร (3) สำคัญที่สุดคือ จะนำเอาความรู้ที่ได้จากข้อ 1-2 นี้ มาทำการประยุกต์ใช้เพื่อแก้โจทย์ที่ผมลองตั้งไว้ให้พวกเขาว่า "เรียนดี กิจกรรมเด่น เป็นสุขร่วมกัน" ได้อย่างไร

ก่อนชม VCD ผมได้แบ่งกลุ่มพวกเขาเป็นกลุ่ม ๆ กลุ่มละ 8-10 คน อยู่แล้ว หลังชมก็ให้เขา dialouge กันภายในกลุ่ม เพื่อหาข้อสรุปทั้ง 3 ข้อข้างต้น แล้วจึงให้เขานำมานำเสนอภาพรวมให้กลุ่มอื่น ๆ ฟัง

ด้วยระยะเวลาอันสั้นนี้ ไม่น่าเชื่อว่าพวกเขาจะสามารถเข้าใจใน concept ของ KM และการประยุกต์ใช้ได้อย่างดียิ่ง อย่างไม่น่าเชื่อ บรรยากาศก็ดีมาก

ทั้งหมดนี้ผมเข้าใจว่าในกระบวนการดังกล่าวมีการตั้งโจทย์ที่ชัดเจนก่อนลงมือทำ แต่ก็มีอีกอย่างหนึ่งที่อาจจะมีส่วนช่วยด้วยอย่างมากก็คือ ผมจำได้ว่ามีนิสิตบางคนเคยร่วม KM workshop แบบเต็มรูปแบบกับผมมาก่อนหน้านี้อยู่บ้างแล้ว กระจายอยู่ตามโต๊ะต่าง ๆ จึงอาจทำให้ทุกอย่างมันดีเกินคาด
